There is a growing narrative in the technology industry that AI is about to replace software engineers. The pitch is seductive: describe what you want in plain English, and a model writes the code for you. Ship faster. Cut headcount. Reduce costs.
Our experience tells a very different story. At Vertice Labs, our Staff Engineer Aram Hammoudeh currently manages four active client projects simultaneously, leveraging AI tools at every stage. But the way he uses AI looks nothing like the demos you see on social media. There are no magical one-shot prompts that produce production-ready features. Instead, there is a disciplined, methodical approach that treats AI as a powerful but inherently unreliable collaborator that requires constant human oversight.
This is a field report on how professional engineering teams actually use AI to build real software for real clients.
The Real Value: Planning and Architecture, Not Code Generation
The single biggest misconception about AI in software development is that its primary value is writing code. In our experience, the most significant productivity gains come well before a single line of code is generated.
When Aram begins a new feature or a new project, he uses AI extensively during the planning and architecture phase. This means working through system design decisions, evaluating tradeoffs between different technical approaches, mapping out data models, and thinking through edge cases. AI is exceptionally good at acting as a sounding board during these conversations. It can quickly outline the implications of choosing one database schema over another, or help think through how a particular API design will scale under load.
This is where the real leverage is. A well-designed architecture prevents weeks of rework later. An engineer who spends two hours refining a system design with AI assistance is not saving two hours of coding time. They are preventing twenty hours of debugging, refactoring, and technical debt remediation that would have resulted from a flawed initial design.
The code that follows a solid architectural plan is almost incidental. It writes itself, whether you use AI to help generate it or not. But the plan itself requires deep engineering judgment that no AI tool can provide autonomously.
How AI Fits Into the Development Workflow
Pair Programming Over Autopilot
Aram describes his relationship with AI tools as pair programming, not autopilot. This distinction is critical. In a pair programming session, two engineers work together, each bringing their own perspective and catching each other's mistakes. The junior partner does not simply take dictation from the senior partner. They contribute, question, and sometimes push back.
AI fills a similar role, but with an important caveat: it is a pair partner that is simultaneously brilliant and unreliable. It can produce elegant solutions to complex problems and in the very next response generate code with subtle bugs that would take hours to track down. The engineer's job is to maintain a constant critical eye, accepting good suggestions and rejecting bad ones.
In practice, this means Aram rarely asks AI to generate large blocks of code unsupervised. Instead, he works in small increments. He might ask for a function implementation, review it carefully, test it, and then move on to the next piece. The AI accelerates each individual step, but the human maintains control of the overall direction and quality.
Strategic Tool Selection
Not all AI tools are created equal, and a significant part of using AI effectively is knowing which tool to reach for at which moment. Aram uses different models and tools for different tasks. Some models are better at reasoning through complex architecture decisions. Others are better at generating boilerplate code. Some tools excel at working within the context of an existing codebase, while others are better suited for greenfield exploration.
The meta-skill here is tool literacy. An engineer who blindly uses a single AI tool for every task is leaving significant productivity on the table. What Actually Enforces Quality: Validation, Not Prompts
Here is a truth that the AI hype cycle consistently ignores: the quality of AI-generated code is enforced by the engineering systems around it, not by the prompts that produced it.
You can write the most carefully crafted prompt in the world, and the AI will still occasionally produce code that does not compile, fails type checks, violates linting rules, or breaks existing tests. This is not a bug in the AI. It is a fundamental characteristic of how these models work. They are probabilistic systems that generate plausible code, not provably correct code.
What actually catches these issues is the same infrastructure that has always enforced code quality in professional engineering teams:
- Type checking catches structural errors before code ever runs. TypeScript, in particular, serves as a contract that AI-generated code must satisfy.
- Linting and formatting ensures consistency and catches common patterns that lead to bugs.
- Automated test suites verify that the code actually does what it is supposed to do, not just that it looks like it should.
- CI/CD pipelines run all of these checks automatically on every commit, creating a safety net that catches issues regardless of whether the code was written by a human or generated by AI.
- Code review by experienced engineers provides the final layer of human judgment, catching semantic issues that automated tools cannot.
The teams that struggle with AI-generated code quality are almost always teams that had weak engineering infrastructure before they started using AI. AI did not create their quality problems. It amplified them.
The Real Cost of AI-Assisted Development
AI tools are not free, and the costs are not limited to subscription fees. There are real operational constraints that affect how these tools are used in practice.
Token limits are perhaps the most significant practical constraint. Every AI interaction consumes tokens, and context windows, while growing, are still finite. When working on a large codebase, you cannot simply feed the entire project into an AI and ask it to make changes. You need to carefully curate the context you provide, which requires engineering judgment about what is relevant and what is not.
Tool rotation is another reality. Rate limits, outages, and model-specific strengths mean that our team maintains familiarity with multiple AI tools and can switch between them as needed. This is not ideal, but it is the current state of the technology. Treating any single AI tool as a mission-critical dependency would be reckless.
Context management overhead is real and often underestimated. Keeping an AI tool properly oriented within a complex project requires ongoing effort. You need to re-establish context when switching between tasks, correct the AI when it makes incorrect assumptions about your codebase, and carefully manage conversation threads to avoid the AI losing track of previous decisions.
What Still Doesn't Work: Long-Running Autonomous Agents
There is enormous industry excitement around autonomous AI agents that can independently plan and execute complex software engineering tasks. Our experience with these tools in production settings has been consistently disappointing.
The fundamental problem is that software engineering requires maintaining a coherent mental model of an entire system across many individual decisions. Current AI models are remarkably good at individual decisions, but they struggle to maintain coherence across long sequences of interdependent choices. An autonomous agent might make the right call on each of ten consecutive decisions in isolation, but the combination of those decisions creates a system that does not make sense as a whole.
For short, well-scoped tasks with clear success criteria, AI can operate with relatively little supervision. But as task complexity and duration increase, the error rate compounds, and the cost of correcting course often exceeds the time saved by the initial automation.
We expect this to change over time. The pace of improvement in AI capabilities is genuinely remarkable. But for now, the most effective approach is human-directed AI assistance, not AI autonomy.
The Engineering Maturity That Makes AI Work
There is an irony in how AI tools interact with engineering team maturity. The teams that benefit most from AI are the teams that need it least, in the sense that they already have the skills, processes, and infrastructure to produce high-quality software.
AI amplifies existing capability. A senior engineer with strong architectural intuition, deep understanding of their codebase, and disciplined development practices can use AI to multiply their output significantly. A junior engineer without these foundations will produce more code with AI assistance, but not necessarily better code, and quite possibly worse code that is harder to debug because they do not fully understand what was generated.
This is why Aram can manage four projects simultaneously. It is not because AI is doing the engineering for him. It is because his twenty years of engineering experience give him the judgment to direct AI tools effectively, the architectural knowledge to validate their output, and the discipline to maintain quality standards regardless of how the code is produced.
